The e-bike market keeps moving from early excitement towards maturity. For e-bike brands, this changes the strategic challenge: range, motor power and digital features still matter, but they no longer create differentiation on their own. The next phase belongs to products that work as part of larger mobility systems, shaped by connected services, urban infrastructure, product design, and brand storytelling.
Let me add up to a previous article where I structured signals that were already visible. Signals from cities. From brands. From users. From product categories that were starting to blur. Bikes were becoming electric, scooters were becoming smarter, cargo formats were moving into family life, and mobility was slowly turning into a connected service experience.
Back then, much of the excitement was focused on technology. Motors, batteries, range, connectivity. That made sense. The category was still proving what it could become.
Today, the question feels different.
The e-bike is no longer fighting for attention. It is entering everyday life. It is parked in front of offices, schools, bakeries, workshops and apartment buildings. It moves children, groceries, tools, commuters, weekend riders and city logistics. In many households, it has quietly replaced the second car.
Thinking of the circumstances, that is a big achievement. Nevertheless, it is creating a new challenge. The market now needs more than better specifications. It needs sharper roles, clearer stories, stronger systems, and products that fit into real life with less friction.
1. Connected e-bike experiences must create real value
The quality of connectivity is one defining layer of a future e-bike experience – and whether people even prefer it over other modes of transportation.
Ride safety, availability, navigation, theft protection, ride tracking, service reminders, diagnostics and over-the-air updates are part of what riders can expect from the category since it is daily business in others (-or would you buy a new car without Apple CarPlay? How about a ThermoMix not telling you which ingredients to buy?). Each of these features promises safety, orientation, confidence and convenience. Their experienceable value depends on how well they integrate in the ride and overall experience.
Many connected bike experiences still ask too much from the user. A feature can be technically impressive and feel irrelevant when it adds another task. A security system can create anxiety when its status is unclear. A servicing app won't help when it becomes another tool to manage.
A bike reminds the rider before maintenance becomes a problem. VtoX and sensory systems help increase ride safety. A lock feels secure without creating extra rituals. A battery interface makes range understandable without turning the ride into a calculation. A service system helps dealers diagnose issues faster, while the rider simply feels that the brand is reliable.
With e-bikes now making up 52.7% of bike sales in Germany, connectivity is becoming a key layer of the future cycling experience. Its strategic value lies in how user needs are addressed and taken into consideration.

2. E-bike design is brand positioning
The bike industry is sticking to its performance language like chewing gum to shoes: range, torque, battery size, motor system, weight, drivetrain and payload. These details may matter, especially in a product that has to earn trust through everyday use. In a maturing market, however, technical competence is merely the baseline.
This is where design becomes strategic. It is often the first layer of positioning a rider can understand. Before someone reads the specification, they already sense whether a bike feels urban, rugged, premium, friendly, technical, family-oriented, sporty or calm.
That impression matters because an e-bike is a personal object. It stands in the hallway, appears in front of offices and schools, is seen by neighbors and becomes part of a daily routine. It says something about how someone moves through the city and what kind of life they are building around that movement.
A strong design language makes the product recognizable, creates confidence, and gives the brand a clear role in a crowded field. It turns technical capability into an immediate emotional signal. Strong brands visualize their promise far ahead of the first ride.
3. Infrastructure shapes e-bike adoption

The value of an e-bike depends far more on its environment than the value of a car.
Germany has more than 17 million e-bikes on the road. E-bikes now account for 52.7% of bicycle sales, with around 2 million e-bikes sold in 2025. The product is already part of everyday mobility. The infrastructure around it is still catching up.
So the question for brands becomes more precise: which parts of the experience can the bike industry actually shape?
Safe bike lanes, protected crossings, public parking, charging networks and traffic regulation depend on governments, cities, transport operators and policy decisions. These are structural conditions that brands cannot solve alone.
What happens inside those conditions?
How can e-bikes be designed for the infrastructure people actually find? Where can products, services and connected systems reduce friction? Can storage become easier, security more reliable, charging more practical and ownership more predictable?
The strategic task is not only to wait for better infrastructure. It is to design better everyday mobility within the infrastructure that already exists.

4. Portfolios must follow real user behavior
One of the clearest signs of market maturity is diversity growth. Compact commuters, long-tail cargo bikes, urban utility bikes, SUV-style e-bikes, connected fleet models, family transporters, leisure machines and performance pedelecs now exist within the same broadening mobility landscape. Some take cues from scooters. Others borrow from motorcycles, logistics, furniture, sports and automotive design.
Diversity creates opportunities if it stays connected to real behavior. Users usually enter the category through situations, not product definitions. They need to bring two children home safely in the rain, carry groceries without a car, get to work with less stress, move tools across the city, or park the bike where they live. Not to mention anything leisure.
This is where a good portfolio becomes powerful. It allows a product family to adapt around real needs whilst keeping the brand approach clear.
Build a strong visual identity and constantly fulfill a clear brand promise.
A strong system family can stretch from solo commuting to family mobility and light commercial use. It offers different carriers, storage concepts, safety features, seating solutions and digital services and has its very own feeling in every screw.
5. Product over features – old story new
In a consolidating market, product features need a strong narrative which the products live up to in specific moments of truth.
Cleaner frame integration, a new motor, a larger battery or another connected feature can support the decision. Their real meaning comes from how they connect users’ everyday life with the brand promise.
A family cargo bike can turn chaotic mornings into manageable routines. A compact urban e-bike gives people freedom in dense cities. A connected commuter bike builds trust through security, service and reliability. A premium leisure e-bike speaks to identity, escape and control. The only question is: In which way does your brand contribute to this?
In each case, a story begins where specification ends. A product must be more than its features. Strong storytelling makes product thinking visible and connects the technical, emotional and cultural layers of the brand into a clear reason to choose.
Growth ≠ momentum
For several years, curiosity has been carrying the category. First-time buyers entered the market, brands expanded quickly, and demand was strong enough to absorb complexity. Newness created momentum, Corona did the rest.

Now the market is selective. People have and keep their bikes. Dealers look carefully at stock. Users expect better service, smarter experiences and products that fit their routines.
For me, it is the most interesting phase. The e-bike has become more than a product. It is a mobility tool, a service touchpoint, a cultural and status symbol and a visible part of urban life. It connects brand, behavior, infrastructure and emotion in a way few categories do. We can see that electric engines are becoming increasingly widespread and are transforming the mobility landscape. We see this in cars, trucks and intralogistics. But these sectors are putting innovation and design at the forefront of their decision making. Because they take themselves seriously.
Almost 60% of the total bicycle and e-bike market in Germany sits in trekking, city/urban, cargo and ATB models. These are the categories closest to everyday mobility.

That raises a strategic question for the bicycle industry: why is so much visible innovation still concentrated in sportier segments?
Performance categories often carry the industry’s most ambitious materials, components and visual codes. Everyday bikes carry the bigger behavioral opportunity. They shape commuting, errands, family logistics and local transport. If these products represent the largest share of real-world use, they should also become the main arena for design and service innovation.
The next opportunity is not only a better bike. It is a better everyday mobility system.
My recommendation to the bicycle industry: broaden your horizon and take yourself seriously.
